1. Episode summary
On 19 December 2000, the supervisory board of the newly restructured Airbus (then an EADS–BAE Systems venture) voted to launch the A3XX programme — later rebranded A380 — committing roughly €9.5 billion of initial development funding to a 555-seat double-deck airliner that would be the largest commercial passenger aircraft ever built. Fifty firm orders from six launch customers were in hand at sanction. The stated rationale, backed by the Airbus Global Market Forecast, was that demand for "very large aircraft" (VLA, >400 seats) would reach roughly 1,235 units over the next two decades as congestion at major hubs would force airlines into a hub-and-spoke pattern built around super-sized jets. Boeing, having studied and declined a stretched 747 and "New Large Aircraft" variants through the 1990s, concluded the opposite: that long-haul traffic would fragment toward point-to-point routes flown by smaller, ultra-efficient twin-aisle twins, and re-oriented its bet to the Sonic Cruiser concept and then the 787. The A380 entered service with Singapore Airlines in October 2007 after a two-year wiring-harness delay that ultimately added an estimated €6 billion in costs and triggered the 2006 EADS insider-trading affair around co-CEO Noël Forgeard. Total development cost reached roughly €18–25 billion. Orders stalled after 2007 and Airbus announced in February 2019 that production would end; the 251st and final A380 was delivered to Emirates in December 2021, less than half the break-even volume Airbus had cited. 3. OTA narrative
Observe. The observation apparatus produced a large amount of signal but failed to resolve it cleanly. Airbus's planning group could see the same raw data Boeing could: long-haul passenger growth, hub congestion at the top twenty airports, and early turbofan efficiency curves on twin-engine long-range aircraft. The signal that point-to-point fragmentation was already underway — new long-thin routes opened by the 767, 777 and later the A330 — was visible in ICAO and IATA traffic data from the late 1990s onward, and Boeing's own market-outlook publications were making the call explicitly by 1999–2001. Airbus's Global Market Forecast nonetheless fixed on a ~1,235-unit VLA demand picture that later turned out to be several multiples too high. The observation was therefore partial rather than absent: hub congestion was seen; the competing fragmentation trend was either not weighted or explained away. Observe is Almost-wrong at the hard end of the task-difficulty axis — the underlying forecasting task was genuinely difficult in 2000, but a reasonably-resourced peer (Boeing) did produce the opposite reading from the same data. Observe is a contributory but not decisive root cause of the outcome; the decisive failure lay downstream of the observation, in how the signal was interpreted.
Think. The reasoning step was the primary root cause, and it was wrong. Given ambiguous demand signals, the Airbus launch decision rested on a commitment-and-preemption logic: by sanctioning a bet-the-company superjumbo, Airbus would deter Boeing from entering the segment and capture the VLA market outright, with break-even volumes Airbus believed were achievable inside a ~1,200-unit market. That reasoning chain compounded two errors. First, it treated the Airbus-favourable demand forecast as the planning base case rather than one of two defensible reads, and built a €9.5-billion-at-sanction (eventually €18–25 billion) commitment on it without a hedged variant for the point-to-point scenario. Second, it misread the strategic game: Boeing did not need to match the A380 to win, because twin-aisle twin-engine efficiency improvements (787, later A350) would erode the superjumbo's per-seat-cost advantage on the routes that mattered. The correct analytical framework — sensitivity testing the VLA forecast against the fragmentation scenario, stress-testing break-even volumes against 300–500-unit downside cases — was available in the industry's own forecasting and academic literature at the time. The reasoning failure was therefore an Easy-Wrong Think at the core strategic call, with the error compounded by the stronger commitment logic the launch framing invited. Act. Execution was seriously flawed and amplified the underlying strategic error, but was not the decisive root cause of the programme's commercial failure. Two distinct act-level problems played out. The 2005–2006 wiring-harness crisis — rooted in incompatible CATIA version 4 / version 5 tooling between the Hamburg and Toulouse sites and in the distributed-manufacturing structure EADS inherited from its political compromise — produced a two-year delivery delay, roughly €6 billion of additional cost, and the reputational fallout of the Forgeard insider-trading affair and the Power8 restructuring. 4. Modality evidence
Direction.
The most attributable directional choice in this episode is the EADS/Airbus supervisory board vote of 19 December 2000 to launch the A3XX programme with fifty firm orders from six launch customers and roughly €9.5 billion in committed development funding (Airbus SAS press release, 19 December 2000; Esty, HBS 201-028). This was a specific, dated, named-board decision — not a diffuse cultural drift — to bet the company on a hub-consolidation theory of long-haul demand rather than the competing point-to-point fragmentation theory that Boeing was simultaneously articulating. The direction chosen carried an embedded corollary: that the VLA segment was large enough (~1,235 units over twenty years, per the Airbus Global Market Forecast 2000–2019) to yield break-even volumes well inside the programme's commercial life. Both choices — which game to play and what the market size was — were made at once in the same sanction event.
The directional bet was not merely a forecast error; it was a strategic commitment that pre-empted the alternative posture. The Esty and Ghemawat HBS working paper (02-061, 2001) frames this explicitly as an entry-deterrence play: Airbus leadership believed that sanctioning a credible superjumbo would foreclose Boeing's appetite to enter the segment, so the strategic rationale required the commitment to be large and irreversible, which in turn foreclosed adaptive repositioning later. Structure.
The EADS manufacturing and governance architecture that surrounded the A380 programme was not purpose-built for the aircraft; it was inherited from the political-compromise structure by which Airbus had been formed and reorganised. EADS came into existence in 2000 as a Franco-German entity running on a dual-CEO structure (Noël Forgeard on the French side, later Thomas Enders on the German) that gave national shareholders — DaimlerChrysler and Lagardère — symmetrical authority and embedded parity considerations into leadership decisions (CBS News, 2006; EADS annual report 2006). Processes.
The wiring-harness crisis that produced the two-year delay and approximately €6 billion in additional cost was the visible consequence of absent integration processes. CATIA v4 and v5 are not interoperable; v5 was a full rewrite rather than an incremental upgrade, and bend-radius calculations for the harnesses were computed by teams using inconsistent geometric references (Simple Flying, accessed June 2026). The process failure was not that teams used different software — that was a structural decision — but that no cross-site integration process existed to catch the inconsistency before harnesses were manufactured and shipped to Toulouse for installation. The incompatibility surface for a 530-km wiring system on a double-deck aircraft was vast; more than 1,100 German engineers were ultimately stationed at Toulouse to perform remedial work that a functioning integration-verification process would have caught at the design stage.
The second process failure was in the programme's demand-forecasting and break-even validation machinery. The Airbus process treated the GMF projection as the planning base case, and no documented governance step required a downside stress-test before sanction. This meant the €9.5 billion commitment was made without an operational answer to the question of what happened if the VLA market turned out to be 300–500 units rather than 1,235.
Capability.
Airbus brought genuine world-class capability to many dimensions of the A380 programme: fly-by-wire systems engineering, composite materials and structural design, and large-aircraft aerodynamics were areas where Airbus had demonstrated peer or leading-edge competence on the A320 and A330/A340 families. These competences were not at issue. The capability gap the episode exposed was narrower and more specific: large-scale cross-national production integration at the complexity level the A380 required. The wiring-harness crisis was not a failure of aircraft engineering; it was a failure of programme integration management across four national workforces, two incompatible CAD environments, and a distributed workshare that had no single design-data authority. That capability — managing the integration of a physically enormous, multi-vendor, multi-national design dataset into a coherent manufacturing specification — did not exist at the scale the A380 needed (Simple Flying, accessed June 2026; EADS annual report 2006).
This is a narrower capability deficit than the episode might suggest. Culture.
The Forgeard insider-trading affair is the most concentrated cultural signal in the episode. Between November 2005 and March 2006 — months before the June 2006 public announcement of a second six-month delay — Forgeard, his family, and other EADS executives exercised stock options and sold shares, generating personal profits of approximately €6.7 million across Forgeard and his children (AMF investigation documents, 2006–2009; Manufacturing.net, IndustryWeek coverage). The AMF investigated, the Paris criminal courts heard the case in 2013 and 2015, and ultimately dismissed the prosecution — but the episode established that EADS senior leadership had material non-public information about the delay and acted on it personally before it reached public shareholders, producing a 26% single-day share-price fall when the delay was announced.
